Halden was running three plants at roughly half capacity each and had been for four years. Everyone accepted that one had to close. Nobody would say which, because the answer was going to be somebody's site, somebody's town and somebody's job.

What We Built

We modelled every combination against demand, freight, tooling transfer and the cost of the closure itself — including the parts that never reach a spreadsheet. The recommendation went to the board together with the two options we had rejected and the reasons why.

The Outcome

The Outcome

Two plants closed over eleven months. No customer order was missed and no dispute reached a tribunal. Fixed cost fell by just under a quarter and the remaining site now runs at eighty per cent.
